Key Elements of a Lean Flow Warehouse

Value Stream Mapping
  • Current & Future State Mapping to analyze material and information flow from receiving to dispatch. 
  • Map the current state to identify wastes like excess movement, waiting, or re-handling. 
  • Design a future-state layout that minimizes lead time, reduces walking distance, and improves productivity across inbound, storage, and outbound processes.
Inventory Planning
  • Effective flow begins with precise inventory control. 
  • Define standard quantities per SKU using Lean inventory tools such as ABC analysis and Runner-Repeater-Stranger (RRS) classification. 
  • Establish pull-based replenishment levels, optimize space utilization, and maintain clear visual standards using 5S principles.
Flow-First Layout Design & 5S
  • Design warehouse layouts that enable smooth, one-way flow and minimize unnecessary movement. 
  • Group storage by RRS categories, assign one primary pick location per SKU, create variable reserve zones, and ensure unobstructed movement paths for people and materials. 
  • Implementation of 5S, Visual management and Visual control systems to minimise searching times, quick identification of abnormalities
Inbound Flow Design
  • Implement Lean principles in receiving, sorting, and put-away areas. 
  • Use one-person workstations or modular cells, flow racks, and supermarkets supported by Mizusumashi routes to streamline inbound flow and eliminate congestion.
Internal Logistics & Kanban
  • Synchronize material movement between reserve and pick areas using Kanban cards or visual triggers. 
  • Design Mizusumashi routes to limit work-in-progress (WIP) and reduce travel distances—maintaining a consistent, pull-driven flow throughout the warehouse.
Outbound Flow Design
  • Standardize picking, staging, and truck loading operations to reduce internal turnaround time. 
  • Use visual management, kitting, and Mizu trains to ensure accuracy, speed, and on-time dispatch performance. 
  • Reduce external turnaround time & costs through efficient route plan, Milk Runs, reduction of waiting times and customer premises and in traffic.
